Pulse Analytics had strong top-of-funnel performance and a steady stream of free trial sign-ups. The problem was what happened after sign-up. Their existing onboarding sequence was a single welcome email followed by three product-feature announcements. Most users were churning in the first two weeks without ever connecting their data source or running their first report.
The team had tried adding tooltips and in-app prompts, but the real issue was communication — users were not receiving the guidance, encouragement, or urgency they needed to reach their first moment of value. The onboarding emails were doing nothing to bridge the gap between "signed up" and "got it."
We started by mapping the activation journey: the specific steps a user needed to take to reach their first meaningful insight. We identified three critical drop-off points and built the email sequence around intervening at each one.
The new sequence was 10 emails across 21 days — a mix of time-based and behaviour-triggered sends. Early emails celebrated micro-wins and made the next step obvious. Mid-sequence emails addressed the most common objections and friction points we identified through interviews with churned users. Late-sequence emails introduced the social proof and urgency that converted the fence-sitters.
We wrote every email to feel like a message from a knowledgeable colleague, not a marketing automation platform. Plain text where HTML would feel corporate. Short where long would feel like homework. Specific where generic would feel lazy.
Within 60 days of launching the new sequence, trial-to-paid conversion increased by 22%. Early churn in the first 30 days dropped by 31%. The team reported that support ticket volume in the first two weeks of a trial decreased — a signal that users were finding their way to value without needing to ask for help.
The sequence also improved expansion revenue: users who completed the full onboarding flow were 2.4× more likely to upgrade to a higher tier within 90 days of converting.
